Why Leaders Need an Effective Tracking System

Leadership is not just about making decisions—it’s about ensuring execution. Every day, leaders juggle meetings, deadlines, personnel issues, strategic priorities, and unexpected challenges. Without a structured system to track everything, even the best leaders risk:

The reality is that leaders must track thousands of data points—but they must also focus on the right things to drive results.

That’s why I developed a two-part tracking system that has evolved with my career, from leading a small five-person team to overseeing an entire district spanning 100,000+ square miles.

The Evolution of My Leadership Tracking System

Early in my career, I relied on simple tracking methods. But as my leadership responsibilities grew, I had to level up my tracking system.

Stage 1: Leading a Small Team – The Simple Notebook System

📍 Role: Workcenter Supervisor (5 Sailors)
📍 Tracking Method: A single notebook
📍 What I Tracked:

  • Daily tasks
  • Maintenance schedules
  • Short-term deadlines

Why It Worked:
I had a small, manageable workload, so I could keep everything in a single notebook without missing anything.

The Problem:
As responsibilities increased, I had to rewrite unfinished tasks over and over. I also had no long-term organization, making it hard to track recurring deadlines.

Stage 2: Leading a Department – Experimenting with Apps & Digital Tools

📍 Role: Department Chief (50 Sailors, 4 Divisions, 8 Workcenters)
📍 Tracking Method: Microsoft OneNote, task apps, spreadsheets
📍 What I Tracked:

  • Multiple workcenters’ schedules
  • Training qualifications
  • Personnel issues
  • Admin deadlines

What Improved:
I had a centralized digital system that I could access from anywhere.

The Problem:

  • Many apps lacked customization for tracking long-term priorities.
  • I wasted time manually sorting tasks when priorities changed.
  • Rewriting to-do lists became frustrating.

Stage 3: Overseeing an Entire District – Building a Scalable System

📍 Role: Command Master Chief (40+ Stations, 100,000+ Square Miles)
📍 Tracking Method: A hybrid system using a Notebook (Short-Term Memory) + Excel Tracker (Long-Term Memory)
📍 What I Tracked:

  • District-wide personnel & operational priorities
  • High-level strategic objectives
  • Recurring deadlines & milestones
  • Leadership & mentorship commitments

Why This System Worked:

✔️ I automated long-term tracking in Excel to prioritize 100s of ongoing tasks.
✔️ I eliminated redundant work and stayed ahead of shifting deadlines.

How My Leadership Tracking System Works

To track everything effectively, I separate Short-Term Memory (Notebook) from Long-Term Memory (Excel Tracker).

1️⃣ Short-Term Memory: Capturing Real-Time Information in a Notebook

📝 What I Use It For:
✔️ Meetings and leadership discussions
✔️ Action items and follow-ups
✔️ Personnel concerns and mentorship notes
✔️ Daily task lists

Why It Works:

✔️ Speed: I can jot down notes faster than typing in most situations.
✔️ Flexibility: No formatting or app restrictions—just quick, efficient note-taking.
✔️ Focus: No digital distractions from emails or notifications.

🔄 Daily Review Process:

🔹 At the end of the day, I go through my notes and:
Cross out completed tasks
Transfer key items into my Excel Tracker
Highlight important action items for the next day

Notebooks are great for short-term use, but long-term tracking requires a digital system that can be sorted, filtered, and automated.

✔️ Auto-Sorting & Filtering – Adjusts priorities in seconds (instead of rewriting tasks).
✔️ Color-Coded Deadlines – Changes automatically

✔️ Days Until Due Column – Automatically calculates time left until each task’s deadline.

🔄 Weekly Review Process:

✅ Every week, I sort and filter tasks to adjust priorities.
✅ I make sure nothing falls through the cracks.
✅ I update any new deadlines or upcoming obligations.
